Brenntag LeanERP Program: delivering Global ERP Template Design (SAP Signavio & S/4 Hana). And running the RFP/Supplier selection upfront.
Mid 2023 Brenntag started up the preparations for the LeanERP program. A RFP has been sent out to the potential suppliers, in which the approach, deliverables, timelines and costs had to be agreed.
The targets of the LeanERP program were to design and implement a global template that will drive standardization and harmonization of core processes for BRENNTAG & consolidate these on an SAP S/4 HANA platform. This will significantly increase the efficiency and effectiveness of the organization and lay the necessary foundation for the further digitalization.

The LeanERP Design should be based on SAP S/4 Hana best practice processes and technologies, using SAP Signavio as tooling for process designing.
Role of Tarlunt
Tarlunt was responsible for the overall program management (approach, planning, quality assurance) existing out of 3 steps;
- Running RFP/supplier selection,
- Plan, manage and control an effective and quality design phase, and
- Lead the pilot implementation of the new LeanERP template.
Tarlunt had to bring in expert knowledge for ERP transformations; proven approach/method with templates, project structures and methods, manage costs/quality/timelines.
Approach Taken
The approach was a deliverable based project approach, based on Process/Industry Best Practices and Technology Best Practices. For the design phase 65 deliverables were identified. All deliverables were checked (timing and quality) and approved in several Quality gates. SAP Signavio was used, for company-wide process design, process/data analysis and for (future) process mining. For Technology a SAP RISE system has been used based on SAP S/4 Hana and SAP BTP capabilities for Collaboration & Integration, while following a Clean Core strategy.
Environment Processes involved; Market to Order (Ordering, pricing), Order to Cash (Ordering, Distribution, Shipping, invoicing), Demand to Supply (Manufacturing, Operations / Supply Chain, Planning), Warehousing (EWM), Source to Supply (Procurement), Finance to Manage (Finance)
Solutions: SAP RISE Cloud, (amongst SAP S4/Hana, Fiori, C4C, IBP, Ariba, Success Factors), multiple IT packages (amongst SalesForce, BlueYonder)
Team size: 80 FTE / onshore and remote
Result
Within in condensed timeframe the LeanERP design for a new global template was delivered, what will be the base for the new Brenntag global business strategy
- In the first 4 months a supplier has been selected based on a structured RFP approach and response (agreed deliverables, timelines and contractual agreements).
- In 6 months’ time a quality business process design was delivered based on SAP S/4 Hana using SAP Signavio. All deliverables from Design Phase (65 in total) have been quality reviewed, agreed and signed off.
Tarlunt was rewarded by Brenntag with a 4.8 for client satisfaction (on a scale of 5.0) for its expert knowledge, project methods, quality and cost control.
